Understanding what resonates with them helps make your case study more relevant and engaging. “Presentations can also be a forcing function to define your audience, tighten up your mission and message, and create a crisp call to action,” explains Jaquet.
  • Tell a Story:  Structure your case study like a story, with a clear beginning (the problem), middle (the solution), and end (the results). A narrative approach keeps the audience engaged. 
  • Focus on the Problem and Solution:  Clearly articulate the problem you addressed and how your solution was unique or effective. This section is the core of a case study and should be given ample attention. 
  • Use Data Wisely:  Incorporate relevant data to support your points, but avoid overwhelming the audience with numbers. Use charts and graphs for visual representation of data to make it more digestible. 
  • Highlight Key Results:  Emphasize the impact of your solution with clear and quantifiable results. This could include increased revenue, cost savings, improved customer satisfaction, and similar benefits.
  • Incorporate Visuals:  Use high-quality visuals to break up text and explain complex concepts. Consider using photos, infographics, diagrams, or short videos.  “I put together the graphics that tell the story visually. Speakers often just need a big image or charts and graphs to help guide their talk track. Of course, if the audience expects details (for example, a board deck), the graphic helps reinforce the narrative,” shares Jaquet.
  • Include Testimonials:  Adding quotes or testimonials from clients or stakeholders adds credibility and a real-world perspective to your presentation. 
  • Practice Storytelling:  A well-delivered presentation is as important as its content. Practice your delivery to ensure you are clear, concise, and engaging. At this point, it also makes sense to solicit feedback from stakeholders. Jaquet concurs: “Once my outline and graphics are in place, I typically circulate the presentation draft for review. The feedback step usually surfaces nuances in the story or key points that need to show up on the slides. There is no point in building out tons of slides without alignment from the speaker or subject matter experts.”
  • End with a Strong Conclusion:  Summarize the key takeaways and leave your audience with a final thought or call to action. 
  • Seek Feedback:  After your presentation, request feedback to understand what worked well and what could be improved for future presentations.

I like to think of case studies as a business's version of a resume. It highlights what the business can do, lends credibility to its offer, and contains only the positive bullet points that paint it in the best light possible.

Imagine if the guy running your favorite taco truck followed you home so that he could "really dig into how that burrito changed your life." I see the value in the practice. People naturally prefer a tried-and-true burrito just as they prefer tried-and-true products or services.

To help you showcase your success and flesh out your burrito questionnaire, I've put together some case study examples and key takeaways.

What is a case study?

A case study is an in-depth analysis of how your business, product, or service has helped past clients. It can be a document, a webpage, or a slide deck that showcases measurable, real-life results.

For example, if you're a SaaS company, you can analyze your customers' results after a few months of using your product to measure its effectiveness. You can then turn this analysis into a case study that further proves to potential customers what your product can do and how it can help them overcome their challenges.

It changes the narrative from "I promise that we can do X and Y for you" to "Here's what we've done for businesses like yours, and we can do it for you, too."

There's no set formula to follow, but I've found that the best case studies utilize impactful design to engage readers and leverage statistics and case details to drive the point home. A case study typically highlights the companies, the challenges, the solution, and the results. The examples below will help inspire you to do it, too.

People love a good farm-to-table coffee story, and boy am I one of them. But I've shared this case study with you for more reasons than my love of coffee. I enjoyed this study because it was written as though it was a letter.

In this case study, the founder of Volcanica Coffee talks about the journey from founding the company to personally struggling with learning and applying digital marketing to finding and enlisting AdRoll's services.

It felt more authentic, less about AdRoll showcasing their worth and more like a testimonial from a grateful and appreciative client. After the story, the case study wraps up with successes, milestones, and achievements. Note that quite a few percentages are prominently displayed at the top, providing supporting evidence that backs up an inspiring story.

Takeaway: Highlight your goals and measurable results to draw the reader in and provide concise, easily digestible information.

My favorite part of Figma's case study is highlighting why EndeavourX chose its solution. You'll notice an entire section on what Figma does for teams and then specifically for EndeavourX.

It also places a heavy emphasis on numbers and stats. The study, as brief as it is, still manages to pack in a lot of compelling statistics about what's possible with Figma.

In true OpenAI fashion, this case study is a block of text. There's a distinct lack of imagery, but the study features a narrated video walking readers through the product.

The lack of imagery and color may not be the most inviting, but utilizing video format is commendable. It helps thoroughly communicate how OpenAI supported Ironclad in a way that allows the user to sit back, relax, listen, and be impressed. 

Takeaway: Get creative with the media you implement in your case study. Videos can be a very powerful addition when a case study requires more detailed storytelling.

GitHub's case study on Shopify is a light read. It addresses client pain points and discusses the different aspects its product considers and improves for clients. It touches on workflow issues, internal systems, automation, and security. It does a great job of representing what one company can do with GitHub.

To drive the point home, the case study features colorful quote callouts from the Shopify team, sharing their insights and perspectives on the partnership, the key issues, and how they were addressed.

Takeaway: Leverage quotes to boost the authoritativeness and trustworthiness of your case study.

Contentful's case study on Audible features almost every element a case study should. It includes not one but two videos and clearly outlines the challenge, solution, and outcome before diving deeper into what Contentful did for Audible. The language is simple, and the writing is heavy with quotes and personal insights.

This case study is a uniquely original experience. The fact that the companies in question are perhaps two of the most creative brands out there may be the reason. I expected nothing short of a detailed analysis, a compelling story, and video content. 

Takeaway: Inject some brand voice into the case study, and create assets that tell the story for you.

Asana's case study on Zoom is longer than the average piece and features detailed data on Zoom's growth since 2020. Instead of relying on imagery and graphics, it features several quotes and testimonials. 

It's designed to be direct, informative, and promotional. At some point, the case study reads more like a feature list. There were a few sections that felt a tad too promotional for my liking, but to each their own burrito.

Takeaway: Maintain a balance between promotional and informative. You want to showcase the high-level goals your product helped achieve without losing the reader.

I've always been a fan of Mailchimp's comic-like branding, and this case study does an excellent job of sticking to their tradition of making information easy to understand, casual, and inviting.

It features a short video that briefly covers Hickies as a company and Mailchimp's efforts to serve its needs for customer relationships and education processes. Overall, this case study is a concise overview of the partnership that manages to convey success data and tell a story at the same time. What sets it apart is that it does so in a uniquely colorful and brand-consistent manner.

Takeaway: Be concise to provide as much value in as little text as possible.

The gaming industry is notoriously difficult to recruit for, as it requires a very specific set of skills and experience. This case study focuses on how Workday was able to help fill that recruitment gap for NVIDIA, one of the biggest names in the gaming world.

Though it doesn't feature videos or graphics, this case study stood out to me in how it structures information like "key products used" to give readers insight into which tools helped achieve these results.

Takeaway: If your company offers multiple products or services, outline exactly which ones were involved in your case study, so readers can assess each tool.

I'm personally not a big KFC fan, but that's only because I refuse to eat out of a bucket. My aversion to the bucket format aside, Contentful follows its consistent case study format in this one, outlining challenges, solutions, and outcomes before diving into the nitty-gritty details of the project.

Say what you will about KFC, but their primary product (chicken) does present a unique opportunity for wordplay like "Continuing to march to the beat of a digital-first drum(stick)" or "Delivering deep-fried goodness to every channel."

Takeaway: Inject humor into your case study if there's room for it and if it fits your brand.

Twilio does an excellent job of delivering achievements at the very beginning of the case study and going into detail in this two-minute read. While there aren't many graphics, the way quotes from the Intuit team are implemented adds a certain flair to the study and breaks up the sections nicely.

It's simple, concise, and manages to fit a lot of information in easily digestible sections.

Takeaway: Make sure each section is long enough to inform but brief enough to avoid boring readers. Break down information for each section, and don't go into so much detail that you lose the reader halfway through.

Salesforce created a video that accurately summarizes the key points of the case study. Beyond that, the page itself is very light on content, and sections are as short as one paragraph.

Benchling is an impressive entity in its own right. Biotech R&D and health care nuances go right over my head. But the research and digging I've been doing in the name of these burritos (case studies) revealed that these products are immensely complex. 

And that's precisely why this case study deserves a read—it succeeds at explaining a complex project that readers outside the industry wouldn't know much about.

The concision of this case study is refreshing. It features two sections—the challenge and the solution—all in 316 words. This goes to show that your case study doesn't necessarily need to be a four-figure investment with video shoots and studio time. 

Sometimes, the message is simple and short enough to convey in a handful of paragraphs.

I may be biased, but I'm a big fan of seeing metrics and achievements represented in branded graphics. It can be a jarring experience to navigate a website, then visit a case study page and feel as though you've gone to a completely different website.

The case study is essentially the summary, and the blog article is the detailed analysis that provides context beyond X achievement or Y goal.

Tips for writing a case study

Examples are all well and good, but you don't learn how to make a burrito just by watching tutorials on YouTube without knowing what any of the ingredients are. You could , but it probably wouldn't be all that good.

Have an objective: Define your objective by identifying the challenge, solution, and results. Assess your work with the client and focus on the most prominent wins. You're speaking to multiple businesses and industries through the case study, so make sure you know what you want to say to them.

Focus on persuasive data: Growth percentages and measurable results are your best friends. Extract your most compelling data and highlight it in your case study.

Use eye-grabbing graphics: Branded design goes a long way in accurately representing your brand and retaining readers as they review the study. Leverage unique and eye-catching graphics to keep readers engaged. 

Simplify data presentation: Some industries are more complex than others, and sometimes, data can be difficult to understand at a glance. Make sure you present your data in the simplest way possible. Make it concise, informative, and easy to understand.

Use automation to drive results for your case study

A case study example is a source of inspiration you can leverage to determine how to best position your brand's work. Find your unique angle, and refine it over time to help your business stand out. Importance of Writing a Case Study

Case studies evaluate business or customer-based problems and outline probable informed solutions available for implementation. A case study can be an excellent marketing tool as it provides hard proof of a problem that was solved through the proposed solution, product, or service provided. These studies can and are used in all levels of business and all industries.

A case study will reflect on a story of a successful business partnership/transaction between a business and a client in a professional setting. This success is measured using metrics agreed on by the customer/client being featured in the case study known as key performance indicators (KPIs), which include customers closed, revenue gained, etc. Earning the trust of potential clients can be a bit involved, and that is where a case study comes in handy. It is proof of your ability to deliver what one claims to offer.

How to Conduct Case Study (Before you Write)

To come up with a case study that effectively communicates what it intends to convince a client to offer the business there are several steps one can adopt. We shall look into these steps to give further insight:

Case study’s objective

It is recommended that a person should begin preparing the case study by getting data and metrics as well as other pre-writing activities. As much as this study is designed to prove your ability to solve a specific need/problem, it should also focus on other objectives of your chosen subject relevant to prospective clients. Determining these objectives should hence be your starting point.

Examples of objectives that client would be interested in include:

  • Client’s compliance with government regulation
  • Lowering business costs (operational, production, administrative)
  • Becoming profitable, for example, increasing sales and reducing production costs.
  • Generating more leads
  • Closing on more customers (increasing market share)
  • Generating more revenue (increasing profitability)
  • Expanding into a new market, for example, through the introduction of a new product.
  • Sustainable or energy-efficient solutions

Identifying the problems

One should also establish the issue(s) the narrative will be addressing- normally those surrounding the candidate’s problem that was solved by your product or services. One can do this by identifying critical problems faced by prospective clients first and relating them to those that were previously faced by the candidate. One can then examine the issues and determine the cause(s) and their impacts on businesses or organizations.

Finding solutions  

You should combine the information collected into a comprehensive narrative. A little creativity can be helpful, but the narrative should remain factual throughout. The case study subject journey should be presented in a way that is relatable to other customers. The narrative can take the structure of introduction, incident, rising action, the climax, falling action, and resolution.

When evaluating solutions, utilize established data and KPIs (key performance indicators) to show how your product or service tackles the problem at hand. Show how the solutions directly impact the candidate or customer and the sort of results to be expected. Come up with different solutions from which the best alternative is chosen. The best solution can be characterized as relatable, accessible, supported by evidence, and has clear pros and cons.

Find the proper case study candidate

Once you have ascertained the medium you intend to use for marketing your case study. The following step is finding the right candidate to focus on in your case study.

Below are elements you can use to sort out potential candidates:

  • Product Knowledge: It is vital to select a client with more than average knowledge about the services and products one offers. This way, they can best speak from a client’s perspective.
  • Remarkable Results: Clients who have experienced outstanding results from conducting business with one’s company. Such clients are expected to be enthusiastic and more compelling when discussing the products or services. For example, clients who experienced unexpected success from one’s products or services, for example, non-traditional clients, are also desirable.
  • Recognizable Names: stories from more significant or more notable brands’ business clients tend to be more credible and have been observed to foster 24.4x as much growth.
  • Switchers: Clients who switched after working with one’s competitor can demonstrate one’s competitive advantage and, therefore, more desirable.

Asking for the client’s permission

The next step is getting the subject involved. This can be done by first reaching out and providing them with the objective, format, timeline, and already established details of the case study. One should aim to provide an open and accessible stage of communication. The study should also incorporate benefits to be gained by the subject.

Brand exposure

One can illustrate how this case study can be an excellent opportunity to promote their brand. Case studies can be valuable tools to market both the service provider and the client.

In the B2B sector, where brand awareness is hard to collect beyond one’s market share, making the case study a client’s marketing tool can be persuasive. In that, they get to expand their brand reach.

Employee exposure

A case study can be written to include quotes with credits given to specific employees. When this is the case, a study can be networking and career-development opportunities for employees of business clients.

Product discount

One can offer the subject client a product discount or free trial of a product or service one offers, especially if they are current customers.

Backlinks and website traffic

You can promise the client will enjoy an increase in website traffic once you publish the case study, which would link back to the subject’s website, known as a backlink. Backlinks are known to raise a website’s rank in the search engine results, resulting in increased traffic. Once they are satisfied and willing to participate, they can approve the case study, and the writing process can commence.

Include the right questions

Asking and including the right questions in the questionnaire and during the Interview is one of your tickets to a successful case study. Having the right questions will often lead to a convincing case study. The questions should be phrased such that their answers give insight into how valuable your products or services are. To achieve this, using the “Golden Rule of Interviewing,” which means asking open-ended questions rather than ‘yes’ or ‘no’ questions.

For the Interview, questions can be structured to create flow by categorizing them into six sections:

  • Opening with questions about the client’s/participant business- For example, how long they have been in business, number of employees, current objectives, etc.
  • Cite a problem- This section should create context by highlighting the challenges that led to them looking for a solution—for example, asking them the challenges and solutions that led them to look for a solution.
  • Discuss the decision process- Includes questions that explain how they decided to work with you by outlining how they got to know of the product or service, people involved in selecting the product or process, and competitor products that did not meet their demands and such—for example asking them how they heard of your product or service.
  • Explain how a solution was implemented- Questions that detail the client’s/participant experience during the implementation process. For example, asking them how long it took to see the results of using the product or service.
  • Explanation on how the solution works- Questions that detail how the participant uses or used the product or service. For example, by asking them who are currently using or previously directly using the product or service.
  • End with results- Include questions that illustrate impressive measurable outcomes of using the product or services, for example, amount of time saved, the percentage increase in sales, etc.

Identify a case study medium

The next step should determine how you intend to create your case study and distribute it for maximum exposure. Using different avenues is encouraged to capture different markets and as many clients as possible.

A case study can be shared in either or all of the ways:

  • Written case study: One can write the study in the form of an e-book and then convert it to a downloadable PDF which can be published on a website/blog. A case study can also be written as a social media post, such as on Facebook.
  • Video case study: One can plan on interviewing with the client, which can be recorded and uploaded on one’s YouTube channel or website. Seeing a client talk about their satisfaction with services offered in person can be more convincing.
  • Infographic case study: One can choose to tell their story while quantifying success using major KPIs presented in charts in a long, vertical format of an infographic which can then be shared on Pinterest.
  • Podcast case study: One can opt to have a casual conversation with a client and talk about how well their issues were resolved in a podcast. This can then be shared on any available platform such as Spotify or YouTube.

Layout your case study format

A case study can be written or visual (picture and videos) or a combination of both. When it comes to formatting a study there is no one-size-fits-all. Therefore, one should format the presentation to fit their situation best and convey information gathered most clearly and concisely. It should be made easy to scan.

Publish and promote your case study

The final step should be publishing and promoting the case study to ensure it is accessible to the intended audience. The format can sometimes dictate the publishing method; for example, infographics are best suitable for Pinterest.

Other ways to go about publishing and promoting include:

  • Gated Behind a Blog Post- One can opt to write an abbreviated version of the story as a blog post and request readers to fill out their details (name and email address) if they would like to read the rest of the PDF. This method generates leads. Promotion of the blog post can be done through social media.
  • Published as a Page on Your Website- Alternatively, one can choose to publish the case study on their website on its page and direct visitors from the homepage to read.

Draft and send a release form

The next step is to send the client a release form that outlines what one needs from the client. The needs could be in terms of permission to use applicable brand names, publicly share project information, and such. Sending a release form can be achieved by sending an email that details what one needs from them.

This form will outline what one needs from the subject client. As a result, it can vary depending on the size, nature of business, and purpose of the case study. It includes details such as; an explanation purpose and utilization of the case study, a statement of potentially trademarked information such as name, logo, pictures of the company to be used, explanation of one’s expectations of the subject after the case study, and a note about compensation if applicable

Success story letter

It is a document that outlines the entire case study process and can include the following items:

  • The Acceptance- Should seek approval from the subject’s marketing team. Under this section, one can propose the timeline to conduct the interview or case study.
  • The Questionnaire- A questionnaire to be filled by the participant can be included. The case study questionnaire is designed in a way that the questions create a foundation to organize the Interview.
  • The Interview- after completing the questionnaire, one should reach out to the participant and conduct a 30-60 minute interview. Custom questions that best reflect the participant’s experience working with you should be prepared.
  • The Draft Review- Compose a draft that is sent to the participant for feedback and edits.
  • The Final Approval – Once all appropriate alterations have been made, a copy of the proposed final document is sent to the participant for approval. Once approved, the case study can be distributed.

Writing a Case Study

Despite a case study not having a one-fits-all format, there are fundamental parts present in a standard case study.

These items include:

  • Title – Should be kept short and interest to convince the reader to want to know more.
  • Subtitle – A brief explanation of what was done (accomplished).
  • Executive Summary – It is a summary of the entire story. It can be 2-4 sentences long and followed by 2-3 bullet points outlining success metrics.
  • About the Subject – It is an introduction to the participant/client business. It is a profile of their business.
  • Challenges and Objectives – A description of challenges the client faced before using your product or service. It can include the customer’s goals and objectives when seeking your services. It can be 2-3 paragraphs long.
  • How Product/Service Helped – A 2-3 paragraphs describe how your product or service solved the client’s problem.
  • Results- An illustration of how the set objectives and goals were achieved. This can be demonstrated using quantifiable measurements of success. It can be 2-3 paragraphs long.
  • Supporting Visuals or Quotes – One can include one or two powerful quotes after the results. Visuals such as pictures in support of the narrative can also be included.
  • Future Plans – An epilogue detail the participant’s plans as we advance, and if you are part of those parts can be included at this point.
  • Call to Action (CTA) – Depending on the nature of your case study, one can opt to encourage to seek their services or products at the end of the case study.

After the case study is complete, please review it and ensure that it contains the following primary sections.

They include;

  • Introduction- Outlines the purpose of the case study.
  • Background- Introduces the reader to the narrative.
  • Evaluation of the Case- Highlights significant details of the case study.
  • Solutions- Outlines proposed solutions and how they address the issue at hand.
  • Recommendations- Outlines how one advises the client going forward.

  • Ensure to take notes: There is always more to learn, and therefore it is good to jot down key points when reading or examining different case studies that can be useful when writing your case study.
  • Know your target audience: Understanding your target audience will always influence what and how you write your case study. Different audiences will be looking out for different outcomes.
  • Be relatable: The case study narrative should be relatable to your average clients. It should feel like the story is being told by a person to identify with detailing their satisfaction with services provided.

Decide on the type of case study you will perform

First and foremost, you need to determine which type of case study you will perform. You need to plan your case study well. You don’t just pick a topic then write about it. You need to find a cause you really believe in or a problem you want to solve.

In business, you need to focus on your customers. If you want to sell your products and services, think about your customers. Here are some things you can consider when making a case study for your business:

  • When you make your study, be sure you have an extensive knowledge of your products. Without this knowledge, you won’t be able to create an effective document. One which will connect with your readers or your customers.
  • If you want to show the best side of your business, be smart when creating your document. Find customers who have wonderful things to say about your product. Use their testimonials in your document. Do this to encourage your readers to support your business.
  • Remember that the case study can help strengthen your brand. That’s why it’s important to create a study which will really make your business stand out. Think about how you’d like to present your information.

Reach out to potential participants for your case study

Without participants, you won’t have a case study. Prepare everything you need to before reaching out to your potential participants. Ensure them that there will always be open communication throughout the process.

This means that you’d have to prepare your timeline and expectations right away. This will help avoid any delays in the process.

Before talking to participants, you should already know what you’ll ask of them. For instance, you may want to ask permission to share the information you gather publicly.

You can send a letter or an email to your participants asking them to be part of your study. In the letter, include what you expect from them and what they can expect from you.

This will give them a good idea of what they need to do and prepare. Your introductory letter should contain:

  • A clear and concise explanation of your purpose for creating the case study. Also, indicate how you will use the information you collect.
  • A statement which would define the information which you’re planning to include. This is especially important if you will add trademarked information about a company.
  • A clear explanation of your expectations from the participants. If you have any expectations which extend beyond your case study, explain them too.
  • A note about any compensation you’re offering to the participants.

You may also add other information as needed. After you’ve sent out your letter, there’s a whole process which would follow. From acceptance of your offer to the final approval, you need to know all the steps:

  • First off, your participants need to accept your offer/proposal. Once they’ve done that, you can include them in your list of participants for the case study.
  • Then, you can give your participants a questionnaire to complete. This would help you out as the information would come directly from them. A questionnaire is a very effective way to collect data from your participants.
  • After this, you can interview your participants too. Schedule an interview with each of your participants. Before this though, you should have already prepared all your questions.
  • Then you can start making a draft of your case study template. If you’re working with a team, have them review your draft before finalizing it. Otherwise, you can ask your superior or manager to review your document.
  • After this, you can finalize your case study. Just make sure that you’ve checked and verified all the information on it.

If your participants ask for it, you can give them a copy of your finalized study. Either that or you can tell them where they can access the document. Do this if you’ve posted it online like on your company’s website .

Case study format may vary depending on different factors. These include the nature of the situation, how you intend to use the information, and more.

Let’s go back to the interview process. Before you give the questionnaires to your participants, prepare your questions. The same thing goes for your interviews. If you want to make a strong case study, you should have strong questions too.

Here are some examples to start you off. These are great questions to ask if you’re conducting a study for your business:

  • What are you looking for in a product?
  • Have you experienced any challenges before purchasing our product?
  • What makes our product stand out?
  • Why did you make the decision to choose our product?
  • What benefits have you gained from using our product?

These are some excellent questions which will give you very useful information. The best part is, you’ll gather the data straight from your participants.

Lay out the case study

Finally, when you have all the information you need, you can start laying out your case study. There aren’t any standard rules for structuring this document. However, it’s important to include certain elements to make the document effective.

These include:

  • The title which should be brief but compelling.
  • The executive summary . This would describe the document in a brief but interesting way.
  • The introduction which would contain information about you and your organization.
  • The challenges which would describe the problem or issues. Those which pushed you to create the study.
  • The description which states how you helped solve the problem.
  • The results of your case study.

Today, we bring you a conversation with Harvard Business School professor Fritz Foley, who studied this period of transformative change at Microsoft for a business case study he wrote. BRIAN KENNY: Electronics enthusiasts in the 1970s looked forward to it every year: the January issue of Popular Electronics . That is because that issue was known for featuring the coolest up-and-coming products in the world of electronics. And when the January 1975 issue hit newsstands, it did not disappoint. The cover was adorned with the first available image of the Altair 8,800, the world’s first mini-computer kit. It may not have been the shot heard around the world, but many say that it was the spark that ignited the home computer revolution. That very magazine inspired a young Paul Allen and Bill Gates to turn their passion for computers into a business that subsequently became an empire.

Today, Microsoft Corporation is the third most valuable company in the world and the world’s largest software company. But after four decades of buffeting the headwinds of the very industry it helped to create, Microsoft is at a turning point and the way forward is not entirely clear. Today we’ll hear from Professor Fritz Foley about his case entitled “The Transformation of Microsoft.” I’m your host, Brian Kenny, and you’re listening to Cold Call .

SPEAKER 1: So, we’re all sitting there in the classroom.

SPEAKER 2: Professor walks in.

SPEAKER 3: And they look up and you know it’s coming. The dreaded cold call.

BRIAN KENNY: Professor Fritz Foley’s Research focuses on corporate finance. He’s an expert on investment capital structure, working capital management, and a range of related topics, all of which probably factor into the case today. Fritz, thanks for joining us.

FRITZ FOLEY: Thanks so much for having me.

BRIAN KENNY: So, everybody pretty much knows who Microsoft is, and I think people will be really interested in getting a glimpse into where they were at this turning point in the company’s history. Still a very, very important company in the landscape of the technology industry and beyond. So, I think people will relate right away to this, but let me ask you, if you could start just by setting the stage for us. How does the case begin? Who’s the protagonist and what’s on her mind?

FRITZ FOLEY: Yeah, so the protagonist is Amy Hood, who is Microsoft’s CFO. She also was a student here at HBS at the time that I was in the PhD program. So, I’ve known her for some time and she’s facing a set of choices that really revolve around whether or not Microsoft should try to pursue increased margin or increased growth.

BRIAN KENNY: Okay. What prompted you to write the case? Your connection with Amy obviously is part of that, but why Microsoft and why now?

FRITZ FOLEY: I think I have been struck by the transformation that they are in the midst of. This is a company that… I mean, it’s hard to remember this. In the early two thousands, the stock price was stuck in the 20 to $30 a share range. And there was a group of people who were calling for the firm to be managed essentially for cash distributions and for increased margins. And then there were some growth opportunities that the company faced simultaneously. So, there was a real choice as to what direction to head. And I think this is a compelling choice that many other companies face. So, it’s a powerful example for me to highlight in course I teach about chief financial officers.

BRIAN KENNY: Microsoft was the first player on this stage really, but then Apple came along and I think many people look at these two as fierce competitors. But can you just talk about the difference between these two companies in terms of how they manage their financial strategy?

FRITZ FOLEY: Yeah, I can say a bit about that. So, at one level, they certainly are similar. They’re in tech space and in fact, many things that Microsoft was attracted to phones in particular, is something that Apple has excelled at. And I think that at the time of the case, they were quite different in the eyes of investors, I would say. I would say that investors still viewed Apple as having a lot of a growth emphasis of a commitment to innovating new products and solving problems that people weren’t even sure they had. Whereas Microsoft was the older, more established tech firm that I think, in the eyes of some, had become not a relic of the past, but less relevant when thinking about future innovations. And in some sense, the cases about how Microsoft tried to shed that view and become a relevant growth-oriented entity again.

BRIAN KENNY: And they’d certainly been criticized over the decades for not moving quickly enough to innovate and getting caught up in their own. And you think about IBM maybe as a company that faced similar criticisms getting caught up in just their size and the bureaucracy of the place. What did Microsoft’s business look like in 2012? Because that seemed to be the beginning of the turning point?

FRITZ FOLEY: Yeah. I mean, it was one where there was varying performance across divisions. There was interest by value activist investors given the large cash holdings that the firm had. Obviously, their market share when it came to the office suite of products and windows, those were quite high. And they were obviously very successful in continuing to provide versions of that to a whole variety of users. They had emerging cloud business, but it wasn’t clear that they would win in that space and had really struggled in other spaces.

In search, Bing never got traction relative to Google. In phones, they were really struggling in 2012 right before they tried to make more headway in phones by buying Nokia, which also subsequently didn’t work out as well as they had hoped. So, I think along a series of dimensions, they were really trying to get some traction, trying to get footing in new spaces. And there were a group of investors that actually felt like that wasn’t what they should do. That they should just focus on Office, focus on Windows, enjoy the high margins that came with their on-premises server and tool business offerings. So, they faced some really hard choices.

BRIAN KENNY: And they were also, in terms of just the organization itself up against some issues, what were some of the things they were encountering culturally at the time?

FRITZ FOLEY: Yeah. I mean, it’s a fascinating story from a cultural standpoint. It was an environment where there were high returns to showing that you were the smartest person in the room. Some of the stories that I have heard are a little jarring. I am not sure I would’ve survived in this environment. There were these very long mid-year reviews that took place and were incredibly demanding. It was an environment that was beginning to really emphasize the desire to be efficient, to be right, and in fairness to them, and Microsoft was coming from a culture or their culture came from a place where they were selling a product that couldn’t really fail. People had very high expectations for the performance of everything Microsoft provided them. And unlike today where there’s more room to update things through online updates, a lot of the software, it shipped and it had to be close to perfect when it shipped.

BRIAN KENNY: Actually, I can remember a time when the launch of a new Windows system was similar to the launch of a new iPhone. People were really excited to get the new system, but inevitably there were bugs and those were highly publicized, and so they fell under a lot of criticism. They were really operating under a microscope for a long time.

FRITZ FOLEY: For sure. And we’re keenly aware that time to fail in their products, which is a measure of how long it took for some product or process to break down, had to be very long. Otherwise, they would meet with a lot of customer dissatisfaction.

BRIAN KENNY: Yeah. Okay. So, let’s move into the transformation phase for them. What was the fundamental shift they made in terms of changing or restructuring the organization?

FRITZ FOLEY: In my view, I think that they did a variety of things to adopt more of a growth orientation. And some of this dealt with their metrics. Some of it dealt with very explicit changes to the culture, and I think some of it also dealt with a realization that pursuing growth would enhance value much more than trying to increase margins and have large dividend payouts or larger dividend payouts to shareholders. So this was, I would say in the 2012, 2013 timeframe, we began to see pieces of this. And they also faced significant managerial changes at that time. That’s when Steve Ballmer retired and they needed to pick a new CEO and could have gone a variety of directions there. And by picking Satya Nadella, effectively we’re committing to more of a growth path.

BRIAN KENNY: Can you think of an example of a company that chose the margins path? And I mean, these are both potentially successful choices, but I would guess.

FRITZ FOLEY: For sure. And it’s a very hard trade-off to make. In teaching my MBA students and executive education students I’m always struck, when I ask them, “Would you sacrifice some margin for growth,” how hard that question can be and how many people don’t have much intuition for it. So, other companies did go the margin route.

BRIAN KENNY: Yeah. Is it a situation where the margin choice is one that’s probably more comfortable and the returns are going to come sooner and the growth choice is a little riskier, and for a risk-averse culture probably harder to implement and you’re betting on the future? Is that fundamentally what the choice is?

FRITZ FOLEY: Yeah. I think that’s a really good way of putting it. Many people find it easier to see the benefits that come with cutting costs and looking for efficiencies and worry that what may come with growth could be elusive. And in some regards, I have heard senior finance managers say that they had to earn the permission to go after growth. They have to get the buy-in from a group of investors who feel as if the senior leadership team has credibility in pursuing growth.

BRIAN KENNY: So, here we have Microsoft, an enormous company, 130,000 or so employees, something like that, large by any measure about to pursue an option that is in many ways counter to the culture of the organization. How do you do that? How do you cascade this kind of a change through an organization of that size?

FRITZ FOLEY: On the cultural side, one thing that they did was very explicitly dropped a growth mindset culture. And Satya Nadella writes about this in his recent book, Refresh. The story is, for me, very compelling. It’s incredibly hard to get any organization to change its culture. Whenever I’ve been a part of an organization that tried to engage in a cultural shift, whatever the tagline was, quickly became the punchline for a set of office jokes.

BRIAN KENNY: I’ve been on the other side of that. I’m the guy who writes the punchlines most often.

FRITZ FOLEY: Yeah. So, you know how hard this is. And I think that they were very wise in picking Kathleen Hogan who had led one of the divisions of Microsoft to head up the charge to describe and roll out this cultural change. They brought senior leaders on board, and ultimately, I think there was a lot of demand for it that many people who were working at Microsoft were innovative engineers and a very creative set of employees who wanted to pursue growth. And when given the choice to move away from review processes and given the opportunity to go to meetings where they didn’t feel like they had to be exactly right in making a point, but could stimulate the beginning of a discussion set of ideas that could lead to something that was new, people embraced that.

BRIAN KENNY: And here we are in the age of the millennial worker. Millennials don’t want to work for the old Microsoft for sure. And Microsoft is competing with the likes of Google and Apple and other firms that are definitely perceived as open and innovative, and they want people with energy and ideas. So, they have to adopt that same personality, I guess.

FRITZ FOLEY: Yeah, I agree with that. I think there’s a new buzz about Microsoft, at least among my students, they’re much more intrigued by what it would mean to work there and what opportunities exist to do some things that would be truly novel and have a big impact on how people get work done.

BRIAN KENNY: So, let’s go back to our protagonists. Amy Hood in the case actually delves into her mindset a little bit. She’s getting ready to communicate these changes to the financial community. What are the kinds of things a CFO would have to think about? Because I can imagine the financial probably is more comfortable with the margin choice than the growth choice

FRITZ FOLEY: Yeah, for sure. It’s fun for me to imagine her faced with this choice really of, okay, I can go this path of growth, but if I do this, I am going to have to go to my investors and say, our margins are going to go down for some period of time, and you’re not going to like that. But there’s going to be some upside and it will take some time for that upside to show up. So, I think she needed to find ways to communicate or signal what that upside would be and how big it might be to the investors so that she wouldn’t lose credibility with them and would have the permission essentially to pursue growth.

BRIAN KENNY: Yeah. Now we hear it all the time about the emphasis on the short-term, short-termism in the financial community, and people want returns and they want them right away. In your experience, are you seeing a shift in the financial community, or are the analysts getting a little more comfortable with this notion of you can’t always go for the margins, you’ve got to find some sustainable growth in the long term?

FRITZ FOLEY: Yeah. It’s a great question. It’s one that troubles me or is something I think about our financial system generally. I happen to be probably more optimistic relative to many when it comes to how short-term-oriented, or really how financial markets aren’t as, as some might worry, or that concern about short-termism doesn’t resonate as much with me. I do think there is a big burden on senior finance teams to explain how value is created by thinking long-term and embracing growth opportunities. And in some sense, when I look at what Amy has been doing at Microsoft, I applaud her and her team for taking on that challenge. They quite explicitly set a target of a $20 billion run rate for their commercial cloud business, and once analysts had that number, they could begin to build off of it and get a feel for how much value could be created if Microsoft succeeded at pulling this off.

So, by having the courage to commit to that path and help analysts understand what the path meant, I think that they have been effective in pursuing it. More generally, I do worry that there are some analysts that simply take an earnings-per-share number and apply some current multiple and don’t think much about what the future will look like. I am hopeful that finance teams and organizations will play a role in educating analysts as to how they should think about the future, when growth opportunities do exist and are attractive.

BRIAN KENNY: Yeah. You mentioned earlier that you’ve talked about this in class, and I’m just curious, do the MBA students come at this differently than the executive education students who have been in fiduciary roles and organizations already?

FRITZ FOLEY: Yeah. That’s an interesting question. Let me reflect on that for a moment. I think the approach is fairly similar. I would say that some MBA students are probably less aware of the constraints that capital markets may put on senior management teams to pursue growth. They’re less aware of what an activist who wants cash now might push management to do, whereas executive education students tend to be keenly aware of those pressures. If anything, I find that MBA students, it’s a little bit harder for them to articulate what is the case for pursuing margin for Microsoft in 2012, 2013. Many executive education students are quick to come up with lists of things that could be done strategically financially in picking leadership.

BRIAN KENNY: Yeah, it’s interesting. And anybody who’s worked in an organization for any period of time, going back to that whole notion of how hard it is to change a culture, it’s pretty easy to think of reasons why not to pursue that path. So, I thought maybe some of the exec ed students might come at with those constraints already wrapped around themselves.

FRITZ FOLEY: Yeah, I agree.

BRIAN KENNY: Yeah. Fritz, thanks for joining us today.
